Backstory: I vibe coded a competitor's SaaS in 14 days. It was worthless.

Secret Sauce: The code is not the moat. Neither is distribution.

Everyone who vibe codes software right now has heard the same line.

"AI made software a commodity. The only moat left is distribution."

Sounded right to me.

Then I realized it's the wrong advice for most founders.

Last spring I vibe coded a SaaS product before the 14-day trial ended.

Their website gave me the use cases.

Their support docs gave me every feature, step by step.

Their API docs gave me the data structure.

Day 14: a working clone. Almost identical.

Now everybody can build the same thing. That's the definition of a commodity.

And when everything is a commodity, the only lever left is price. A race to the bottom where nobody wins.

Except the clone was worthless.

Not because the code was bad.

Because nothing in it proved it would get anyone a result.

That's the part nobody can vibe code in 14 days.

And your buyer knows it.

Every buyer today is thinking build vs buy.

"Why buy it, if I can build it in a weekend with AI?"

Agree with him. He probably can build the code.

Then ask who makes the thousand decisions after the code is written.

Here's what your buyer is actually paying for:

  • The thousand decisions under the code.

  • The mistakes you already made on somebody else's budget.

  • Proof you got the result for someone like them.

A large company doesn't pay to make mistakes.

They pay to skip them.

Moat = proof you can deliver the result.

Distribution just amplifies it.

If you drive results, distribution proves it faster.

If you don't, you fail faster.

Distribution is push. Proof is pull.

Push means chasing more: more leads, more demos, more discounts, more retention calls.

Pull means the customer comes to you, because you're specific about who you help and you have proof of the result.

The right leads come to you, because you talk directly to their problem.

They buy from you, because you have proof you did it before.

They stay for years, because you deliver the result, again and again.

I know because I sold the least sexy software there is.

Order tracking and returns for ecommerce businesses.

I had no sales experience.

And I did not like sleazy salespeople.

So we used PROOF as the offer.

The results:

  • Tripled our price overnight with zero churn

  • 2X revenue in 6 months

  • Demo close rate went from 30% to 80%

  • Most of our sales were inbound. We attracted our customers.

In 2025 we sold the company to EasyPost.

We didn't pitch them. We attracted our buyer the same way we attracted our customers, with proof that we know what we do and deliver results.

Your customers don't buy software.

They buy less risk, more speed, and results.

What proof looks like:

  • Proof that you know their industry.

  • Proof that you worked with their business size.

  • Proof that your system worked for their "competitors."

  • Proof that you know what they need to change.

  • Proof that you know which results matter.

  • Proof that you know how to drive them.

  • Proof that you can onboard them.

  • Proof that you can support them.

  • Proof that you can grow with them.

  • Proof that your pricing is a great value.

  • Proof that your system is secure.

  • Proof that you are not going out of business next year.

That is your moat.

None of this can be vibe coded in a weekend.

Proof is the secret sauce.
